What Order to Replace the Roof, Siding, and Windows: The Sequence That Doesn't Cost You Twice
Roof, windows, siding, gutters, then paint, in that order. Here's the water-management logic behind the sequence, the exceptions that jump the queue, and how to phase it across budgets and Iowa's short season.
If the roof, siding, windows, and gutters all need work, do them in this order: roof first if it’s failing, then windows, then siding and the barrier behind it together, then gutters and fascia, then paint last. The reason isn’t tradition. It’s water. Every layer of a house’s exterior is built to shed water onto the layer below it, and if you install them out of that order, the layer you just finished ends up cut into, patched around, or torn back off to fix the layer that should have gone in first. That’s what “paying twice” actually means here: not a bad estimate, but good work undone by the next crew because nobody sequenced the job.
The exterior is one system, not four separate projects
A roof, siding, and windows look like separate trades and separate bids, but they’re one water-management system with the pieces layered like shingles themselves: each one laps over the one below it so water moves down and out, never in and behind. The roof edge laps over the fascia. The window flange has to lap correctly with the wall’s weather-resistive barrier. The siding laps over the barrier and over the window trim. Break that lapping order anywhere and you’ve built a spot for water to get behind a finished surface, and it usually takes a season or two before it shows up as a stain, a soft spot, or paint that won’t stop peeling in one location. Why the roof usually goes first
A failing roof goes first because it’s actively damaging what’s under it, and because the roof’s edge details, the drip edge, the fascia board, the first course of underlayment, tie directly into the gutters and the top of the wall below. If the roof is replaced after the siding and windows are already in, the roofing crew is working right above finished trim and fresh paint, and any adjustment to fascia or the roof edge risks marking or reopening what the previous crew just finished. Why windows go before siding, no exceptions
Windows go in before siding because the window’s flange and flashing have to be integrated into the weather-resistive barrier while the wall is still open, and that integration only works one direction. The flashing at the top of a window has to lap under the barrier above it, and the barrier below the window has to lap over the sill flashing, so that water running down the wall’s face is always moving over the next layer down, never behind it. That sequence can only be built while the wall is open. Install the siding first and then come back for windows later, and the installer has no choice but to cut into a finished wall, tuck new flashing under siding that’s already fastened down, and hope the seal holds without the benefit of full access to the framing. Siding and the barrier behind it: one operation, not two
Siding and the weather-resistive barrier behind it should be treated as a single operation, because the barrier is what actually keeps the wall dry and the siding is what protects the barrier and sheds the bulk of the water before it gets there. Installing new siding over an old, failed barrier defeats the purpose of the new siding: you’ve put a better-looking shell over the same leak path that was already there. Painting earlier means painting over surfaces that then get drilled, nailed, or caulked again during the next phase, which shows as touch-up work that never quite matches. It also means the paint film is protecting a wall assembly that’s actually finished and sealed, rather than a wall that still has open seams waiting on the next trade.
The exceptions that jump the queue
The order above assumes planned, non-emergency work. Two things override it regardless of where they fall in the sequence. An active roof leak jumps to the front, full stop, because every day it continues is a day of damage to framing, insulation, and interior finishes that gets more expensive the longer it runs. The easy opportunity almost everyone misses
When the siding comes off, the wall is open in a way it will not be open again without another full re-side.
